Doing it running is nice but inconvenient on our cars with all the brackets and crap in the way of the valve covers.

When I did mine I did it the first way you have posted...do 4 then turn over the motor and do the other 4. Just be careful when setting them with the engine cold that you don't over compress (collapse) the lifter.

Btw, I have no problems that I know of from setting them that way.
